Two Things To Remember About Accountability

Accountability rarely crosses my mind when I coach leaders. Often this topic seems as elusive and desirable as the Holy Grail: “If we could just figure out how to hold people accountable, we would do so much.”

Accountability is not the answer, but effective leaders must define it and demonstrate it to their team members. Of course, it’s hard to keep it at the top of the to-do list.

Fortunately (or not?), news of leaders who have failed to hold themselves accountable surrounds us most weeks. For those of us in the United States, the most recent example is Joe Paterno, the recently fired Penn State football coach, who learned that one of his assistant coaches was abusing a child and passed on the information—and did nothing else.

Joe’s failure to hold himself and his direct reports accountable is an example of how dramatic and destructive neglect of accountability can be.

Paterno’s mistakes remind us of two best practices.

1. Time is important. Move quickly when correcting (and praising).

If you notice behavior that needs to be changed, give feedback – soon. The same is true when you want to recognize productive behavior. Act on it before the context is lost and while you can remember the details.

If you find that you have waited and the memory has faded, choose to still coach the employee and make it clear that you should have spoken earlier. “I should have given you this feedback earlier, after noticing this behavior.” Sorry. In the future, I will share my thoughts more quickly, allowing us to work together for change.”

2. Delegating doesn’t mean you’re done.

Passing on a task to someone else does not mean you are done with your part. When you delegate, when you hand over a task or information, you and a team member need to discuss how you will report back. Notif you will do so.

If a team member has deep experience with you and the organization, the two of you can decide to routinely let the person go by themselves and only come back at the end. You’re less likely to check in with a senior member of your team versus a less experienced or less permanent member, and yet still check, especially if the situation is delicate or controversial.

I don’t feel that the leader shows any less faith in the individual when they apply. I see it as demonstrating support and, in the words of Kouses and Posner, The Leadership Challenge, modeling the way.

The buck stops with you.

A final thought for leaders: make yourself ultra available. Tell your team members – not once, but once a week – to find you when they need you. If you are extremely accessible, they are more likely to try to reach you when they need you.

“When you need me, find me.”

“Email me, call me, text me.”

“Swing by my desk.”

“What help can I provide?” What do you need from me?’

And when you get calls from team members, thank them with, “Thanks for calling and checking in.”
